What a painter can and cannot read out of the photograph you send

A source photo is good enough when the face measures at least 500 pixels tall inside the original file, is lit by soft directional daylight, and was taken from at least four feet away. Those three conditions, in that order — and I mean that order, because two of the three can't be undone once they're gone. Resolution and geometry cannot be recovered afterwards; lighting can only be guessed at.

A twelve-megapixel phone photo — 4,032 × 3,024 — is roughly twice what a hand-painted portrait of any ordinary size requires. The same photo forwarded through WhatsApp arrives at about 1,600 × 1,200: sixteen per cent of the pixels you started with. Most failed commissions aren't bad photography at all. They're good photography, mugged by a chat app on the way to the easel.

The essay

Pinned lowest on the studio corkboard, at knee height where nobody bothers to crouch and look, is a photograph with its filename printed along the border in a typeface no camera has ever produced: IMG-20260714-WA0007. Somebody folded the corner back once, the way you dog-ear a page you don't intend to return to. The face underneath is a good face. It's just travelled badly — like luggage that got thrown around by three different airlines.

I get there before the painters do, when the room still smells of whatever they mop the linoleum with and the radiator ticks the way old radiators tick — complaining about the cold rather than doing anything about it. The board runs the length of one wall, four rows, red-headed map pins holding up other people's memories. I walk it left to right the way you'd walk a gallery hang, except nothing here is trying to impress me.

A wedding photograph, glossy, catching the strip light like it's trying to escape. A dog mid-shake, ears in two places at once, water frozen off the coat by a fast shutter — that one will paint beautifully, I think, and keep moving. A child on a swing shot from the mother's full standing height: the crown of the head enormous, the chin reduced to a rumour. A studio headshot lit with the flat, shadowless dread of an office corridor, every pore legible and every plane of the face erased in the same gesture — which is the trick flash performs and never gets blamed for, the perfect crime. Then the WhatsApp one again, because the board loops and I've walked the whole thing without meaning to, like a dog circling before it lies down.

Somewhere around one and a half billion of these got taken while I stood in that room. Not in the room — worldwide, casually, constantly. Rise Above Research puts 2026 at 1.95 trillion photographs, about 5.3 billion a day, 61,800 every second, ninety-four per cent of them from phones, against an accumulated stock of some fourteen trillion images already sitting in the world's collective shoebox. Almost none of them will ever be printed. A handful, per household, per generation, become the photograph — the one that gets forwarded, and pinned to a board like this, and finally painted.

Is my phone good enough for this? Nearly always, and I mean that with real relief, not a hedge. The little rectangle in your pocket outperforms the object it's about to become. Twelve megapixels is 4,032 pixels one way and 3,024 the other, and a painted face at any size this studio sells needs a fraction of that — provided it arrives intact at the face itself, not the frame around it. The camera was never the problem. What happened to the file on the way here usually was, and that's the whole scandal in one sentence.

There's a number for this, and it comes from an unglamorous corner of bureaucracy. ISO/IEC 19794-5, the biometric standard behind passport and border-control photographs, sets the minimum inter-eye distance at 90 pixels, preferring 120 — the point below which a machine can no longer reliably tell one face from another. A painter needs considerably more than a border guard's algorithm, because a painter is rendering the specific rather than matching against a database. But the standard is useful as a floor under the floor. If your photograph can't clear a passport gate, it certainly can't clear a canvas.

I go back to the low one, the folded corner, and crouch to look properly. Knees, complaining, the way knees do now that weren't complaining a decade ago. Held at arm's length it reads as a face — unremarkable, forgivable, fine. Closer, the failure grows a texture: soft rectangular blocks where a cheek should carry gradient, laid down not by the camera but by a piece of software somewhere between a phone and a friend, deciding that a hundred kilobytes was plenty. Eight-by-eight blocks. The signature of a JPEG re-encoded past its own tolerance, and once you've seen it in one photograph you see it in every photograph, the way you can't unsee a repointed wall after somebody points it out to you at a dinner party.

What left the sensor as twelve million points of information arrived here as roughly two. Sixteen per cent of a face. Everyone involved believed, in good faith, that they had sent a photograph.

Why does the app I use for everything do this? Because it was built to move a conversation, not preserve an archive — a very different job, and it does its actual job well. It takes the long edge down to around 1,600 pixels and re-compresses what remains at something like sixty to seventy-five per cent quality, cheerfully, without asking your permission or telling you it happened. Sent as a document instead, the same file arrives untouched — the way a hand-carried letter arrives unfranked, unmolested by any postal machinery. Instagram is worse and at least more honest about it: what you can pull back down is 1,080 pixels wide, about seven per cent of the original, enough for a screen and nothing beyond it.

There was a school photograph once. Mine. Against a mottled blue backdrop meant to suggest sky, suggesting instead a bruise at the yellow stage. The photographer stood on a box. I was seven, or eight — close enough that the arithmetic doesn't matter — and for years afterward that was the face I believed I owned: foreshortened, chin-first, the eyes migrated upward under a forehead the lens had decided, unilaterally, to enlarge. It took a later photograph, shot by someone standing at a normal distance with nothing under them, to prove the forehead had been lying to me the whole time.

So I've got a certain patience with the selfies on this board. Held at arm's length, twelve inches, the nose arriving about a third larger than the nose actually is — a real, measured, published distortion, not a feeling. There's a citation for it now — Paskhover at Rutgers and Fried at Stanford, in JAMA Facial Plastic Surgery, 2018, modelling the thing properly: at twelve inches the nasal base photographs some 30 per cent wider and the tip about 7 per cent wider than the same nose at five feet. The seven-year-old on the box could have told them for nothing, and saved everyone the grant money.

The phone in your hand is a 24-to-26-millimetre lens, in the terms photographers use — a wide lens, the kind you'd point at a room, not a face. The telephoto beside it is 77, or 100, or 120 millimetres depending on the year of manufacture, which lands it squarely in the range portraitists have used since portraiture went industrial: 85 to 135 millimetres, chosen because it renders a face at roughly the proportions the eye reports at conversational distance. Both lenses live on the same object, six millimetres apart, and almost nobody ever reaches for the second one when photographing a face.

Why does the painting look wrong when the photo looked sharp? Because sharpness and distance are different quantities entirely, and the eye conflates them without asking permission. A photograph can resolve every eyelash and still be lying about where the camera stood. A painter working faithfully from what's in front of them renders the lie with exactly the same care they'd give the truth — that's not a flaw in the painter, that's the whole deal. Nothing downstream corrects a decision made at the shutter — not resolution, not the elite-artist upgrade, not an unlimited revision policy, not prayer.

Sharpness this board has in quantity. Distance it does not, and the two rarely arrive in the same file, which is the whole difficulty of the room, tucked into a fact nobody asked me to state plainly: the highest-resolution photograph on this wall is a face shot from twelve inches, and it's the one a painter should be handed last, if at all.

I straighten up. The knees have opinions about the crouching. Outside the small high window the light hasn't shifted in an hour — flat, undecided grey, less a promise of rain than its standing possibility — and on the board the folded photograph is still sixteen per cent of itself, still waiting to become somebody's grandmother in oil.

Three questions asked at the desk

Is a phone photo good enough for an oil painting?

Yes, in almost every case. A standard 12 MP phone camera produces 4,032 × 3,024 pixels — about twice what a hand-painted portrait needs at any size in an ordinary catalogue, and roughly one-sixth of what a printed reproduction of the same size would need. Two conditions attach. Send the original file, not a messaging-app copy. And shoot with the telephoto lens from four to eight feet back, not the main wide lens up close. The phone's telephoto (77–120 mm equivalent) sits inside the classic 85–135 mm portrait range; its main camera (24–26 mm) does not.

Why does my sharp, high-resolution selfie produce a poor likeness?

Because resolution and perspective are independent variables, however much they feel like the same thing. At about twelve inches — normal selfie distance — the nasal base photographs roughly 30% wider and the nasal tip about 7% wider than the same face at five feet, per a Rutgers/Stanford model published in JAMA Facial Plastic Surgery (2018). The painter reproduces that faithfully, because to the painter it is not an error, it is the reference. Perspective is fixed at the moment of exposure; cropping afterwards changes the framing, never the proportions. Step back and zoom in rather than stepping closer.

How much resolution do I actually need — and how do I check it?

Ignore megapixels entirely and measure the face. Crop the file down to head-only, save it, and read the pixel height in any image viewer's info panel. Under 200 px is unusable, features are guesses; 200–500 px gives a generalised likeness, viable up to about 12 × 16 in (30.5 × 40.6 cm); 500–1,000 px is reliable to about 20 × 24 in (50.8 × 61 cm); 1,000–2,000 px gives full detail at any catalogue size; over 2,000 px, no further benefit. For calibration: the biometric standard ISO/IEC 19794-5 requires a minimum 90 pixels between the eye centres (120 preferred) merely for a machine to identify a face. A painter rendering a specific person needs substantially more than the threshold for machine matching.

Past roughly 30 × 40 in (76.2 × 101.6 cm) the print requirement exceeds any consumer camera while the painting requirement stays inside a good phone file. Large hand-painted work is the format that tolerates ordinary photographs.
